Bentley InnoMed is a European MedTech market leader in minimally invasive vascular implants — covered stents, grafts and catheters used in endovascular surgery across 80+ countries. Founded in 2009 and headquartered in Hechingen, Germany, with around 500 employees and €83.5M in revenue (2023), the company is scaling from a tightly integrated product house into a multi-facility operation — where the hard part is no longer product excellence but the decisions around it.
Challenge
Bentley was facing capital-weight manufacturing and business-model decisions at a growth inflection point: validating a novel manufacturing concept, optimising supply chain, and stress-testing cash-flow scenarios. In MedTech, where regulation and risk management can crowd out experimental thinking, the company needed a way to move from boardroom assumption to validated analysis — and to make those CTO-level calls rigorous enough for real commitment.
Solution
Designed and facilitated a series of focused innovation sprints. For the manufacturing concept, ran cost-modeling analysis with manufacturing and operations teams, translating technical feasibility into financial reality. For supply chain, applied Value Stream Mapping and stakeholder analysis to surface hidden inefficiencies. For cash flow, built business-case scenarios that made trade-offs visible. Critically, each sprint was designed so the team — not a consultant — owned the analysis and the conviction behind it.
Outcome
The novel manufacturing concept was validated with a full cost model and is now in active development at Bentley; the supply-chain and cash-flow work was delivered as board-ready decision material — moving the team from assumption-based planning to data-grounded strategic choices they built themselves.
He gave the engineers and operators the tools to see their own problem clearly — and they walked out aligned on a call the boardroom alone couldn't have made.
